The Product

Facebook’s Mission: (1) Bring the world closer together (2) Make tools for communities.

Messenger is an Instant Messaging app that allows people to send direct messages to each other. It allows sending text messages, images, videos, and more. In addition, it includes features for having video calls and creating messaging groups.

There are two separate apps, the Facebook app, and the Messanger app, while it is all on the same website.

 

Structure

I will decide on a goal to focus on, mention the users and their user journeys, and select a user journey to improve toward the select goals; I will ideate solutions, prioritize them and provide metrics for measuring the MVP.

 

Goals

Messenger is a mature product, so I wouldn’t like to focus on acquiring new users to the app.

I believe that it is expected that companies will not use the messaging area for monetization purposes since it disturbs users; Therefore, I will skip this goal as well. I would like to focus on increasing engagement in the App and, hopefully, drive toward increased retention.

 

Users and user journeys

  1. A user is internally triggered to send a message to someone – e.g., I miss someone, It’s been a while since we talked, I want to share something, I want to ask something
  2. An external trigger triggers a user – something happened, and I may respond – e.g., someone sent a message, a reminder to do something

 

Decision to focus

Since we are striving to increase engagement and retention, I would like to focus on external triggers that will remind or offer users to interact with their friends and family via messenger to bring them closer together.

 

Ideas

  1. Messenger Birthdays – remind users about birthdays inside of messenger (dedicated area, inside of a chat of individual or a group).

  2. Email Birthdays – Inside the birthdays’ reminder email, add a link to send a message (redirect to Messenger instead of Facebook).

  3. Silent Chats – encourage users to renew a chat with an individual or a group that wasn’t active for a while.

  4. Unread messages reminder.

  5. Questions without a response - A reminder about a chat where the user wasn’t the last responder, and the last sentence included a question mark.

 

Prioritization

I would like to prioritize the ideas with the Reach, Impact, Confident, and Effort Model Score = (R x I x C) / E

  1. Messenger Birthdays

    1. Dedicated area (90% | 4 | 90% | 4) = 81

I would like to create a dedicated area in the Messenger that will raise the awareness of friends’ birthdays.

 

MVP

  • Add a widget below the search bar. The widget will present the friends having birthdays today (a list of up to 4 people with an expansion option).

  • A button that allows sending a direct message to the person

  • If the user and the friends are members of a group, enable the user to select which chat to open (direct or a group)

 

In the following versions, I would like to explore opening birthday card wishes \ emojis \ gifs \ text birthday wishes
 

Metrics

  • The primary metric: Number of clicks on “send a message” \ “help him\her to celebrate” (% of users that use it monthly)

  • Secondary metrics: 

    • Conversion rates of actually sending a message 

    • % of messages sent directly and within groups

  • Counter metrics \ trade-offs: 

    • I would like to track that we don’t harm the average number of chats

    • # of birthday wishes as posts on Facebook 

 

Summary

I would like to improve engagement and retention in Messenger by creating reminders about friends’ birthdays.

 

The reminders will be presented in a dedicated area at the top of the messenger app and allow messaging the person directly or within a mutual group. I believe that it will create more interactions between people and will make them closer together.

Describe : Facebook messenger is a platform from facebook where you use it connect to friends or family by sending them private messages which you do not want to be posted on you or your friend's wall. It aligns with facebook's core mission of connecting you with your friends and family.

Scope - Ask the interviewer what would he/she likes to improve in messenger. Is it a particular platform(Desktop or mobile)(IOS or Android). if he/she does not have anything in particular then you can assume it is messenger in general. Next question would be which area would he/she like the improvement to be in:

  • Engagement
  • Retention
  • Expand user base
  • Increase Revenue
Let's say we agreed upon the usage of user engagement for today's purpose
 
Goal - Since the interviewer and you have agreed to accept that the plan is to improve user engagement which is increasing the number of active users in messenger, more users using messenger stories, more users making audio and video calls to friends and family, more users contacting business users on Facebook.
 
User base - 
Power user : Users who use messenger everyday for their conversations with their friends and family and Business. Users who post stories on messenger and also like and comment/like on friend's story
Need based user : Users who want to text friends on need based on to sellers on marketplace
Occasional user : Users messenger once a month on need basis
 
To increase the user engagement we are going to focus on the Need based user (2)
 
Pain points/use cases :
The need based user does not use messenger like the power user probably because of few reasons like
  1. The users has other messaging platform which he prefers than using messenger, could be whatsapp, instagram, telegram or regular imessage.
  2. User does not know that contacts can be imported into messenger and it can be used to contact anyone from their contact list
  3. User is not aware of messenger stories, and does not know how to create stories in messenger.
  4. Users have turned off notifications and so dont receive them when someone responds to their messages
  5. Users when using the mobile version of messenger don't get messages from people who are not in their friends list 
 
According to me we could bring in more active users by focussing on pain points in the order 1,2,3,5 and 4
Solutions
1.  Connect the data across FB, instagram and whatsapp using phone number or other data available and see how much usage the user has on our other platforms. If the user does not use any of our other platforms then we need to sell hard on our messenger by displaying messenger ads in FB newsfeed.
2. The option of adding contacts to messenger and how to add should always be displayed to the user when he opens the messenger app
3. Once every month  a notification should be sent on messenger with stories that he could publish, 3 stories with photos  should be recommended to every such user and the story would be created using machine learning.
5. Check to see if how many times users have had messages waiting in other messages folder and a tutorial should once be displayed when they open messenger 
4. Check to see if the users have their notification settings turned off

For example, "The users has other messaging platform which he prefers than using messenger, could be whatsapp, instagram, telegram or regular imessage." is this really a pain point in the eyes of the user? or this "Users when using the mobile version of messenger don't get messages from people who are not in their friends list" 
  • Pain points: After listing the pain points, I suggest you evaluate them based on some criteria that you find relevant (e.g. severity of pain) and prioritize them. You won't be able to address all the pain points on your first product launch so it's important to show that you can prioritize between various pain points 
  • Solutions: I'd like to see product ideas from you. The solutions you've suggested are not necessarily product ideas. e.g. selling hard to users who are not using Instagram, Facebook, Whats app 
  • Evaluate your solutions: After listing your solutions, I suggest you evaluate each one of them using same criteria. For example, it could be impact to user and implementation cost. Perhaps consider putting them into a table 
  • Metrics: If there is time, suggest a metric that helps you measure the success of your product improvement
