S: At my previous company, I was leading a cross-functional initiative to launch COD capability for our B2C orders. A junior PM had just joined the team — smart and capable, but lacking experience with leading large cross-functional projects.
T: I could’ve owned the initiative end-to-end, but I saw this as an opportunity to help her step up and lead the execution for the project, as we were already in a phase were I had already aligned on the project scope, timelines and go live date.
A: I gave her full ownership of that workstream, including setting up the project management process, manage the e2e execution for the project and presenting progress to senior stakeholders. I created weekly check-ins — not to micromanage, but to guide her through ambiguity, unblock her and build her confidence.
R: She grew tremendously in just a few months — driving the e2e execution of the project with thorough testing and UAT leading to timely release of the project. She also earned praise from the engineering lead for her collaboration style and clarity. A few months later, she was trusted to lead another high-impact initiative independently.
